You Don't Know Your Customers (And It's Costing You)

Jul 26, 2026

I had a gym owner spend $8,400 on ads last quarter. Pulled 127 inquiries. Converted 3. I asked him one simple question: "Why did your last five clients actually buy from you?"

He said: "Better equipment, I guess?"

Guess. His entire marketing strategy was built on assumptions about his own customers. That's the standard. And it's killing most service businesses.

Assumptions Aren't Data

You think you know why people hire you. You've built your whole pitch around it. You've written your website copy around it. You're running ads around it. But you've never actually asked them.

Here's what happens when you do: everything changes.

A business coach I worked with thought her clients bought because she had a proven system for productizing services. Good assumption. Smart, methodical, repeatable. Makes sense in her head.

She called five past clients and asked: "Why did you hire me specifically?"

Four of five said: "I was overwhelmed and knew I'd make the wrong decision on my own. I needed someone to tell me exactly what to do."

Not the system. Permission. Guidance. Removal of decision fatigue.

She flipped her entire message. Within 30 days, her close rate went from 18% to 47%.

The Research (It's Simpler Than You Think)

This doesn't require a survey. Surveys lie. People write what they think they should write, not what they actually think.

Call five past clients. That's it. Not 50. Not 10. Five. Pick them randomly. Spend 15 minutes on the phone.

Ask three questions only:

One: "Why did you buy from us specifically?" Not why you decided to hire a coach or trainer or whatever. Why us. What separated us from your other options.

Two: "What were you doing before you found us?" What was the situation? How much were you spending? How much time were you wasting? Paint the before picture with specificity.

Three: "What would have stopped you from buying?" What doubts did you have? What almost made you say no? This uncovers the hidden objections you're not addressing.

Take notes. Don't argue. Don't explain. Just listen.

What You'll Discover (And Why It Terrifies Owners)

Most owners avoid doing this because the answer usually horrifies them. Their assumed value prop isn't why anyone actually hired them.

A personal trainer thought his clients valued his programming expertise. They actually valued that he held them accountable when they wanted to quit.

An accountant thought her value was tax strategy. Her clients valued that she called them when they were spending recklessly and said: "Stop. You're going bankrupt."

A copywriter thought her value was writing skill. Her clients valued that she understood their specific industry and didn't make them explain everything from scratch.

In every case, the real value was different from the assumed value. And their marketing was selling the wrong thing.

The Pattern Underneath

After five calls, patterns emerge. Look for them:

Common pain point: Are all five struggling with the same problem before they hired you?

Common outcome: Are they all measuring success the same way?

Common hesitation: Did they all worry about the same thing before buying?

Common objection: Did they all ask the same question during the sales conversation?

These patterns are your new positioning. Not the patterns you imagined. The actual patterns.

What Changes Next

Once you know the real reason people hire you, everything else flows from that.

Your website headline shifts. Your email subject lines shift. Your ad copy shifts. Your sales calls shift. You're no longer selling what you think is valuable. You're selling why people actually buy.

Cost per lead drops. Conversion rates climb. Sales calls become easier because you're speaking to the actual problem, not the assumed one.

This doesn't require a rebrand. It requires honesty. Five phone calls. And the guts to change your message when the data contradicts your assumption.

PS: I'd bet one of those five calls reveals something that makes you think "how was I not saying that already?" That's the answer. Start with that.
